Don't think Shapen would lead the defense. That last defensive series was all about leadership.

The 'lack of leadership amongst key players' is such a tired excuse at this point, and it's obviously being used as a way to defend Aranda. You can pick whatever euphemism out of a hat that you want to, lack of leadership, lack of fire, lack of chemistry, whatever, but Aranda is making 6 million a year to put wins on the scoreboard, and all of this ultimately falls on him. Additionally, our position coaches don't get a pass either.

Yes, I agree that it sounds like an excuse, but there is certainly luck with leadership and luck with other things, too.
We can see results, and we can see that there are problems.
And in general, I think that leadership is one of the most important things which affect everything, from results to the relationships in a team. I'm working on a paper about leadership, and I think I'll write about its' role in sports. I've come across a lot of useful info, including this page https://papersowl.com/examples/leadership/ , which provides many different essay examples about Leadership, and I've already found there some useful info pieces. It's a very complex thing, and it can be described from different perspectives, but it definitely has the main role in many things and processes.

Watching this program decline is like watching a relative that is terminally ill

I agree.

I would add that you either have the players or you don't.

A 3 year decline to 3-9 tells me we don't have the players.
